The challenge

Clients were choosing interiors from a catalogue. Then hating the result.

Nirmala Interiors was losing clients at the decision stage. Customers would select furniture, flooring and paint from catalogues, sign a contract — then experience buyer's remorse when they saw items installed in their actual space. Colours looked different. Scale was off. Styles clashed.

Returns and post-install revisions were costing the business 15% of project revenue and damaging word-of-mouth referrals in a referral-driven market. The sales team knew customers needed to see their space before committing — but showrooms only cover so much.

Nirmala's brief: build something that lets customers walk through our catalogue in their own room, on their own phone, before they sign. No app store friction. No login. Just point and see.

Phase 01 · Weeks 1–3

3D Asset Pipeline

Built a 3D asset pipeline for Nirmala's 400+ product catalogue — photogrammetry captures, glTF conversion, LOD optimisation for mobile. Assets sized to render at 60fps on mid-range devices from 2022 onwards.

Phase 02 · Weeks 3–7

AR Application

Native iOS (ARKit + RealityKit) and Android (ARCore + Sceneform) apps. Plane detection for walls and floors, real-time shadow casting, dynamic lighting that matches the room's ambient conditions.

Phase 03 · Weeks 7–10

CMS & Catalogue Integration

Admin portal for Nirmala's design team to add new products, update prices and publish AR-ready assets without engineering involvement. New SKUs live in AR within 24 hours of upload.

Phase 04 · Weeks 10–12

Sales Flow Integration

App embedded in the sales consultation workflow. Design consultants share curated AR lookbooks with clients before meetings. Conversion tracked from AR session to signed contract.

The outcome

Customers commit faster. Returns nearly disappeared.

In the first 30 days after launch, the app was used in 8,000+ AR sessions. Conversion rate from consultation to signed contract rose 35% — attributable to customers arriving at contracts with higher confidence, having visualised their rooms in advance.

Post-install revision requests fell by 60% in the first quarter. Nirmala's referral score (measured via post-project NPS) improved from 42 to 67, driven largely by reduced friction and surprise in the delivery experience.
